Overview
An organic grocery brand was losing subscribers at checkout and reconciling stock by hand every morning. We rebuilt the storefront and connected it to the warehouse.

01 — Challenge
Challenge
The store carried 900 SKUs with weekly subscription boxes. Product pages were slow on mobile, the subscription flow took six steps, and stock levels were updated manually — which meant regular oversells on high-demand produce and a difficult conversation with a customer every week.
02 — Strategy
Strategy
We instrumented the existing funnel before proposing anything, which showed most losses concentrated in two places: the mobile product page and the subscription configuration step. Rather than a full redesign, we targeted those two surfaces first and treated the inventory sync as a parallel operations workstream.
03 — Solution
Solution
A headless storefront for the catalogue and product pages with Shopify retained for checkout and orders, a rebuilt three-step subscription builder with live pricing, and a two-way inventory sync between the warehouse system and the store running every few minutes with reconciliation alerts.
What we built
The parts that carry the workload.
- 01
Three-step subscription builder
Box size, contents and delivery cadence in one flow with live pricing and no forced account creation.
- 02
Fast catalogue pages
Statically generated category and product pages with on-demand revalidation when merchandising changes.
- 03
Live inventory sync
Warehouse stock reflected in the storefront within minutes, with alerts when the two systems disagree.
- 04
Delivery scheduling
Slot selection by postcode, with cut-off rules and holiday handling built to the operations calendar.
- 05
Subscriber account area
Skip, swap, pause and reschedule handled by the customer instead of a support ticket.

“They measured first and only then told us what to change. Two focused fixes moved more revenue than the full redesign we had budgeted for.”
